The first time you lead a group project, it’ll be messy. The second time, you’ll know who to give what.

Leading badly the first time is missing information rather than a character flaw. You do not yet know who finishes things, who needs a deadline two days early, who is quietly good at the part nobody wants. That only comes from one messy round of doing it, after which the same group with the same people goes differently.
If you are running something now, keep a private note of who did what and how it went. No verdicts, just what happened. Next time hand out the pieces from the note rather than to whoever volunteers loudest.
What would you hand out differently if you led that group again?
Free, with nothing to buy inside it.
